The challenge

What happened

A top-100 AmLaw firm with 250+ attorneys and $500M+ in revenue running legacy matter management systems across 15 disconnected databases. No integrated client view, no unified pipeline. Administrative staff spending 8+ hours per week searching for client files across systems. Attorney adoption of technology was low due to friction.

15 disconnected databases meant administrative staff wasted 8+ hours per week just searching for client files across systems.

No unified client 360 view; deal visibility was fragmented. Cross-sell opportunities were routinely missed because teams didn’t know about related engagements.

Matter close rates lagged industry benchmarks due to manual handoffs and missing touchpoints.

The solution

How I tackled it

Designed a unified Salesforce org around a single Matter and Client object hierarchy, with role-based sharing to respect practice group boundaries.

Rebuilt automation in Flow to orchestrate the matter lifecycle: intake, conflict check, staffing, billing integration, and close.

Integrated with existing billing and ERP systems via REST APIs; no more manual data entry.

Delivered attorney training with focus on time-saving features; adoption hit 94% within 60 days.

What I’d do differently

Allocating two weeks for attorney-specific training upfront made all the difference in adoption — the technical build was solid, but getting buy-in from partners required demonstrating personal time savings in their own workflows.
